Why AI Should Be Your Third Decision, Not Your First

Ask a small business owner where they want to start with AI, and most point straight at a tool. Which one to buy, which one everyone's talking about, which one a competitor just mentioned. It's an understandable place to start. It's usually the wrong one.

There's a simple order that tends to get skipped: mindset first, skillset second, toolset third. Skip the first two and the tool doesn't fix anything, it just makes whatever was already unclear move faster.

The order most businesses get backwards

Mindset: how clearly you actually understand what you want a part of the business to achieve.

Skillset: what expertise the business genuinely needs to get there, whether that's a skill someone builds, someone hires, or someone brings in.

Toolset: the software or automation, AI included, that supports the first two once they're sorted.

Most businesses start at the bottom of that list. It feels like progress because you've bought something. Whether it actually helps depends entirely on whether the first two steps were done first.

Mindset first: what cluttered thinking actually looks like

This isn't about being disorganised as a person. It's about whether the business has actually decided what a process, a role, or a decision is meant to achieve, before anyone tries to build or automate it.

In our work with growing service businesses, the pattern we see most often is this: a task gets automated or handed to a tool before anyone's agreed what “done well” actually looks like for that task. The result isn't a fixed problem, it's the same unclear thinking, now running faster and harder to unpick because it's baked into a system instead of sitting in someone's head.

If the thinking behind a process is clustered and cluttered, whatever gets built on top of it, tool or no tool, comes out the same shape.

Skillset second: the honest question most owners skip

Once there's clarity on what's needed, the next question is what skillset actually gets you there, and whether that skillset needs to live with you.

Plenty of business owners quietly try to become the expert in everything: their own marketer, their own bookkeeper, their own systems person, on top of running the actual business. It's rarely the fastest or cheapest path. The more useful question is: does this need a skill I build myself, a skill I bring in, or a skill I hand to a tool because the task is repetitive and low-risk enough to justify it?

Answering that honestly, before shopping for software, changes what you buy and whether you need to buy anything at all.

Toolset third: where automation and AI actually belong

This is where AI fits, once the first two are sorted. If the thinking is clear and the right skillset is in place (built, hired, or otherwise covered), a tool has something solid to plug into. Automation and AI are genuinely useful for handling a defined, repetitive task well. They're not a substitute for deciding what that task should achieve in the first place.

A simple automation might be all that's needed. Sometimes it's AI. Either way, that decision comes last, not first, because it's the one that depends on the other two already being answered.

What this looks like in practice

Take a task most businesses eventually try to hand off: responding to a common client question. Mindset first means agreeing on the actual answer, consistently, before it goes anywhere near a system. Skillset second means deciding whether that's a job for a team member, a written SOP, or something that genuinely doesn't need a person once it's clear. Toolset third is only relevant once both of those are settled, and by then, the tool's job is small: apply a decision that's already been made, consistently, at speed.

Do it in the reverse order, and you end up automating confusion. It just happens faster.
